Customer Interview Questions for Startups

Customer interviews work when you ask about past behavior, current workarounds, and real constraints — then score answers against clear criteria. This script follows Mom Test principles so compliments do not look like validation. Use it before you build, and again when refining ICP or positioning.

Before the interview: setup

  • State the assumption you are testing in one sentence.
  • Recruit people who match a hypothesized ICP, not only friends.
  • Book 20–30 minutes; record with permission or take structured notes.
  • Promise learning, not a pitch — then keep that promise for most of the call.

How to score answers

Score each interview soon after the call so memory does not soften weak signals. Use a simple rubric; consistency beats precision.

  • Problem severity (1–5): how costly and frequent is the issue in their words?
  • Active workaround (yes/no): have they already tried to fix it?
  • ICP fit (yes/partial/no): do they match your target firmographics and role?
  • Urgency (1–5): is there a deadline, trigger, or escalating cost now?
  • Next-step willingness (1–5): did they agree to a pilot, intro, or follow-up with a date?
  • Flag “polite enthusiasm” separately — high praise with low scores elsewhere is not demand.

After the interview

  • Store raw quotes separately from your interpretation.
  • Update ICP and anti-ICP when the same pattern repeats.
  • Only introduce your solution briefly at the end if you still need a reaction — then ask for a concrete next step.
  • Stop interviewing the wrong segment once anti-ICP patterns are clear.

Common questions

How many customer interviews do startups need?
Interview until patterns repeat in your target segment and your riskiest assumption is either supported or killed. Many teams learn a lot in a focused first batch of interviews, then continue selectively as the product and ICP evolve — there is no universal magic number.
Should I pay interviewees?
Paying for time can help you reach busy professionals, but paid interviews still need Mom Test discipline — payment does not make compliments into validation. Prefer people who feel the problem enough to take a call without a large incentive when you can.
What if everyone loves the idea?
Treat compliments as noise. Re-check scores for workaround, urgency, and next-step willingness. Push for a concrete ask: intro to a buyer, pilot, or pre-order. Love without action is not demand.
When do interviews become sales calls?
When you have a clear offer and are qualifying a specific deal. Keep early interviews learning-first. Once you sell, still start with discovery — but end with a dated commercial next step.
